Rot in bottom of transom holes

[502 Magnum]

After a day with inspection and cleaning,
it dont looks to bad,but not good either.
The stringers looks good,but I`v got some
rot 10 cm around the bottom of the holes
for the transom plates.How do I repair this easy and good?
